Dubai’s Shape-Shifting Sobha Brings Transformational Playbook to Australia

Meet the Optimus Prime of global property development. Sobha Realty isn’t just another offshore player parking capital in Australia—it’s a shape‑shifting super‑developer that has turned housing into an industrial‑scale production line. In Dubai, it is pumping out towers at a pace—from DA lodgement to delivery—that even Australia’s “Highrise Harry” Triguboff can only dream of matching. And now this vertically integrated machine is quietly rolling into New South Wales and South‑East Queensland—its arrival bringing a development playbook that could be genuinely transformational. If Sobha can plug its combination of modularisation and factory‑style production into Australia’s planning‑constrained, labour‑tight market, it has the potential to reset benchmarks around how quickly and consistently projects can be delivered to the country’s chronically undersupplied housing markets. Here’s the head-spinning data about the company’s development capability, according to Sobha’s Australian frontman Rajeev Ramprakash. “In 2025, we sold about US$8.3 billion dollars worth of real estate in Dubai,” Ramprakash said. That volume has translated into serious market weight in one of the world’s most competitive development arenas. “We’re close to a double-digit market share in Dubai,” he said. “We’re probably the largest producer of units in that market… we have about 35,000 units under construction. And our pipeline is close to 100,000 units. So that’s the magnitude of opportunity that Dubai has offered.” It expects to deliver 6819 units across Dubai in 2026, marking the company’s largest annual handover to date. ▲ Sobha Siniya Island is an ultra-luxury, waterfront community by Sobha Realty on a natural mangrove island at Umm Al Quwain, UAE. Not bad for a business that was started as an interior decoration/fit-out firm in Oman by its founder Puthan Naduvakkatt Chenthamaraksha (P.N.C.) Menon in 1976, then expanded into real estate in India in the mid-1990s. Its Dubai engine, however, was created less than two decades ago—with its first apartment building delivered in 2008—and since then has scaled at an extraordinary rate. “We went in with both hands and grabbed that opportunity,” Ramprakash said. “And what we have today is a machine that delivers these kind of numbers.” Now a highly systemised development platform, the Sobha “machine” combines in‑house design, construction and large‑scale modular manufacturing to repeatedly deliver highrise housing at speed and consistent quality. “That has given us the confidence to travel to other countries, other markets, especially countries that have long-term housing requirements,” Ramprakash said. Sobha’s Aussie ambitions revealed Speaking at Urbanity-26, the flagship annual conference for The Urban Developer , the Sobha Realty Australia chief executive detailed for the first time the company’s ambitions for its expansion Down Under. “If you ask my stakeholders, you know, they’re looking for another Dubai,” he said of the company’s wishful thinking of a repeat of its UAE‑scale volume and profitability. “But I think what we want to be is a respected tier-one developer over the next five to 10 years… the opportunity to grow is there.” Sobha’s Dubai story has been built against a backdrop of geopolitical tension, but Ramprakash argues that the underlying demand drivers and policy settings have remained robust—offering clues as to how the group thinks about market risk, and why Australia’s own population settings are so attractive. “Actually, the story of Dubai is very similar to Australia in some ways because the story of Dubai is built on immigration,” he said. “In 2022…the rulers opened up the economy to more expats coming. They did that with the intent of doubling the population of Dubai as a city in about five years, going from about 2.8 million to about 5.6 million. And therein lies the key reason for Sobha’s entry into Australia—a high‑migration, low‑supply landscape ripe for a global behemoth with a track record in tapping into immigration‑fuelled demand. Sobha was looking to diversify beyond the UAE and had pencilled in Australia for “a little down the line”, Ramprakash said. But, crucially, its timing was pulled forward as talk of the country’s acute housing undersupply was finally converting into political and planning momentum around embracing density. “These are music to any developer’s ears,” he said. “Our research showed us… the focus, in phase one at least, will be around New South Wales and South-East Queensland… the highest net migration within Australia.” Behind the scenes, the group has been “analyzing deals” and has already secured “a couple of landmarks” in Brisbane and the Gold Coast, with another opportunity in Sydney in advanced stages. If Sobha can marry that pro‑density policy shift with its industrialised delivery model, the impact on actual completions—not just approvals—could be profound. Translating Sobha ‘machine’ for Down Under But the big question is how much of the Sobha “machine” can be translated into the realities of the challenging Australian development market. “The benchmarks for construction in the Middle East for Sobha are quite akin to what you could achieve here, if we had the right ingredients,” Ramprakash said. “So, for example, the last three 40-story buildings we’ve delivered have been within a 24-month time period.” Contrary to expectations, he said, this was not the result of a relentless 24-7 work cycle. “A lot of people here ask me ‘You work three shifts?’... and so on. No, we’re not allowed to work three shifts. We do work two shifts most times. We have restrictions working in neighborhoods, communities, and the like. But yes, you know, it is a far more development-friendly market.” ▲ Sobha One is a five-tower luxury residential development with 2700 homes in Dubai. It is due to complete in the fourth quarter of this year. Despite its exponential success as a fully integrated developer-builder-sales platform in Dubai—with a payroll of thousands of people at peak—Sobha is not attempting a blunt copy-paste of that model into Australia. Ramprakash said the strategy was to adapt, not impose, its model in Australia. “When we moved from India to Dubai, for example, we did not start out as an integrated, full scale developer. We built from the ground up… and we have evolved. “I don’t expect the Australian journey to be any different. “Our aim is to build a long-term, sustainable development business in this country. That’s the challenge in front of us. “We will go where the expertise is. If there’s great expertise on the ground here, we’ll tap into that. If we have some strengths in the UAE or in other parts of the world, you know, we’ll keep tapping into those resources—we are international.” Still, he is frank about the structural headwinds that differentiate Australia from the UAE. “Clearly, I think the number one key risk in Australia that is playing out is around zoning and planning,” he said, pointing to incremental but meaningful reforms in New South Wales and comparatively more responsive regimes in Queensland. “The other big one, of course… is about talent and trades. So it’s obvious that the country will have to do something about that.” ▲ Sobha SeaHaven is an ultra-luxury, three-tower waterfront development in Dubai Harbour offering premium apartments and penthouses. Sobha’s solution to labour constraints and program risk is to keep pushing the frontier on modularisation and offsite manufacture. In Dubai, it already operates one of the world’s largest bathroom pod manufacturing plants—producing 20,000 pods last year with capacity for 30,000-plus—and is moving to modularise everything from MEP risers [the vertical lifelines for a building’s utilities] to pump and electrical rooms. “By doing this, we foresee that we can do things far more efficiently in a controlled environment,” Ramprakash said. At Sobha’s scale, even marginal gains matter. “When you’ve got the scale, you’ve got you know a 1 per cent saving really moves the needle on time, cost and quality as well.” Aims of Australian expansion are domestic While Sobha has a global database of roughly 25,000 existing customers—and clear capacity to channel syndicated offshore demand—Ramprakash is at pains to position the Australian venture as fundamentally domestic in its orientation. “Our development intent is to have a sustainable project. So that means that we engage with communities, engage with local buyers and understand what the needs and requirements are from each project, from each location,” he said. He is equally clear that Australia—with three of the top 10 liveable cities in the world—also appealed as a place where Sobha’s core values would also be recognised. “I think there’s an appreciation [here] for both quality and value when it comes to buildings and housing, which is very important for a builder-developer—that we play in markets that appreciate the things that are also very personal to us.” Volume and scale are not Sobha’s sole ambition to its potentially transformational entry into Australia, it seems. “To be honest with you, if we deliver quality and if we deliver on time and to the expectation of a customer, I think we’ll have done a good job,” Ramprakash said.
